When a manufacturer should start looking for dealers
This playbook fits a company whose product already sells directly, but whose geography, sales capacity or leadership time cannot support building a channel partner by partner. The task must be specific: find regional dealers, open a wholesale channel, approach retail-chain buyers, or test interest in a new product category. For manufacturers entering Russia or the CIS, outreach lets the direct sales team concentrate on real partner discussions rather than manually covering every market.

We do not put dealers, one-off wholesale buyers and retail chains into one sequence. They have different reasons to reply, different decision paths and different buying cycles.

What we establish before the first partner contact
First, we establish the commercial basis for the channel: partner margin, available territory, minimum order, logistics ownership, regional protection and what your sales team can discuss without a long internal loop. If the only answer to “why should a dealer add this to its portfolio?” is product quality, the campaign should wait. A dealer is assessing a clear opportunity to make money without creating conflict with the manufacturer.
The opening line should connect the conversation to a category and territory, not a generic offer of cooperation. A useful direction is: “We supply [category] to manufacturers and project customers in your region and are considering one partner for the territory. Would you be open to discussing the range and terms?” A catalogue sent with a vague cooperation proposal gives the recipient no reason to engage.

How dealer search develops over time
- Week one: define the channel model, build company profiles and agree the reasons each audience should respond.
- Week two: prepare segments, messages and touchpoint routes through suitable channels.
- Following weeks: start outreach, record replies and distinguish a request for terms from a polite refusal.
- After the first conversations: adjust priorities when one partner type produces substantive discussions faster than another.
A campaign does not produce a signed dealership agreement automatically. It creates a manageable flow of conversations. A reply such as “Send the terms for our region and the minimum order” is a clear signal for your manager to take over. “Add us to your supplier database” is recorded separately: it creates a contact, but not yet a reason to count the company as a future channel partner.
Where email needs support from direct messages and professional networks, we use multi-channel outreach. Russia and the CIS require local channel judgment: business buyers often work in Yandex 360 or Mail.ru inboxes, Telegram is a practical business channel, and decision-makers commonly read their own email. The order of contact follows the recipient’s role and the task, not a desire to increase sending volume.
What your sales team receives
The output is not an export of addresses. It is a working list of companies with the conversation history: who replied, what they requested, which role is involved in the decision and what next step was agreed. Replies are handed over so your manager can continue the discussion rather than restart it by asking what the company does. If needed, reply handling and lead qualification can prepare inbound responses before they reach sales.

We judge progress by the quality and movement of conversations: requests for terms, proposals, samples, calls or meetings. See what counts as a result for the criteria. An email sent or opened is not evidence of interest in a partnership.
When dealer outreach is not the right fit
We do not take on the task when the product has no proven economics for an intermediary, pricing changes without clear rules, or the manufacturer may sell directly into a dealer’s assigned territory at any time. A recipient may reply in that situation, but the channel is unlikely to form because there is no reason to invest in promoting a product that can be bypassed.
We also do not promise an outcome for a brief such as “find large dealers nationwide” without a category, terms and an accountable sales manager. Outreach does not replace mandatory checks, samples, logistics negotiations or contract work. For a narrow list of priority accounts, an ABM campaign may be the better route.
