When should you test a market instead of hiring salespeople?

This playbook is for a business with a working product and proven expertise, but no evidence that a new region, industry or buyer role will buy. Rather than hiring salespeople and waiting a quarter, you run a focused test: identify who may need the offer, what gives them a reason to reply and who is involved in the decision.

It suits suppliers entering a new segment, B2B services opening a new vertical, manufacturers approaching a different buyer type and companies changing geography. If the market is already known and you need a steady meeting pipeline, full-service outreach is usually the better fit.

A GTM test does not prove deal economics for you. It shows whether the right market will enter a conversation and what prevents that conversation from happening.

Where does a new-segment test begin?

We start with a working hypothesis, not an industry label. Instead of “we sell automation to manufacturers,” the hypothesis might be “we approach functional leaders at companies where a process change has created a measurable operational burden.” This makes it possible to distinguish a relevant response from a polite request for information.

What happens in the first three weeks?

  1. Week one: define the market hypothesis, list boundaries and reply scenarios. We agree what counts as useful: a request for details, a discussion of the problem, a decision-maker meeting or a reasoned refusal.
  2. Week two: launch first touchpoints in suitable channels. The message does not disguise a sale as research: it states the company context and makes it easy to discuss, defer or say that the hypothesis is irrelevant.
  3. Week three: review replies by meaning, pass interested conversations to your team and adjust the hypothesis only from the signals received.

A weak opener is: “We help businesses grow and would like to show you a presentation.” It gives the recipient no reason for being contacted. A useful structure is: “We are checking whether companies with your profile face problem X when situation Y occurs. Is this a priority for you now, or should we speak with another role?” A decision-maker can answer briefly without committing to buy.

Email, Telegram and LinkedIn are not used for token multichannel coverage. We choose the channel where the buyer role is reachable and where the conversation is practical to continue. Which market signals matter more than email volume?

For a new segment, the important measure is not touchpoint volume but repeated, meaningful reactions. When several decision-makers independently name the same obstacle, ask about the same condition or direct you to the same internal function, that is evidence for refining the offer and sales process.

  • Which roles reply and which remain inaccessible.
  • How the market describes the problem in its own words.
  • Which condition creates interest and which ends the conversation.
  • Whether there is a request to meet someone able to progress the deal.
  • Which refusals mean “not now” and which disprove the hypothesis.

What will you have after the GTM test?

You receive more than an anonymous statement that “the market is interested.” The output is a working decision framework: tested segment boundaries, profiles of responding roles, a map of recurring objections, wording that opened substantive conversations and sales-ready contacts with the correspondence context.

When is outreach not the right way to enter a new market?

We do not take on a test without an offer that can be examined in a conversation, or when a client expects guaranteed sales volume without access to reply handling. Outreach will not solve a situation where the product is still undefined, pricing and terms change after every conversation, or the decision to enter the market has not been made internally.

Can we test several segments at once?

Yes, if each segment has its own hypothesis and a clear comparison criterion. We do not combine segments in one message or treat an aggregate reply rate as proof of demand.

Are first meetings within 2–3 weeks guaranteed?

This is a planning reference for a clear offer, reachable audience and prompt reply handling. Demand, decision cycles and the market’s readiness to engage cannot be guaranteed in advance.

Do we need to hire an SDR before launch?

No. The purpose of the test is to help you decide whether a dedicated sales role is needed for the new direction. You do need someone who can provide input quickly and continue qualified conversations.

What counts as a negative result?

A negative result is useful when it is explained: the wrong role, an irrelevant problem, poor timing or a mismatch between the offer and market. A volume of formal replies that cannot support a decision is less useful.

Can the campaign be scaled after the test?

Yes, when the signals repeat and your team is ready to receive more conversations. The tested approach can then become the basis of an ongoing outbound process.
