What to include in CPL so the figure is real
Do not use only an agency invoice in the numerator. Include contact research and validation, sending infrastructure, sequence preparation, reply handling, and the time of the person who accepts a lead into sales. In the denominator, count only the status your sales team is prepared to act on; agree that definition before launch as part of your <a href="/en/glossary/lead-qualification/">lead qualification</a> rules.

Do not divide the budget by every reply. “Please remove this address” and a request for a meeting do not have the same commercial value.
Why the same CPL can produce different results
Cost per lead alone does not show whether a channel pays back. Two campaigns can generate contacts at the same cost, while one reaches a company that fits your offer and the other reaches someone without authority. Track the lead source, the recipient’s role, the reason for interest, and the next step in your CRM alongside CPL.
Across our campaigns from April 2025 to July 2026, 811,200 companies received a touch, 48,100 replied, and 6,500 gave an explicit positive response. These statuses should not be merged into one metric: a reply means a conversation may have started, while an explicit positive response is a reason to pass the contact onward. <a href="/en/services/reply-handling/">Reply handling and lead qualification</a> keeps that boundary clear.
A common reporting error is to say that CPL fell because more leads appeared, then discover that replies such as “send it to our general inbox” or “we work with a current supplier” were added to the lead count. Return those replies to separate statuses, retain the agreed criteria, and compare the campaigns again. You can then see whether the offer improved or the definition of a lead simply became broader.
When CPL should not be your main measure
CPL is not enough on its own when the sales cycle is long, deal values vary sharply between segments, or a sale depends on a tender, pilot, or several stakeholders. A low-cost lead can remain inactive for months, while a costly one can become a contract. First separate target companies using your <a href="/en/glossary/icp/">ideal customer profile</a>, then agree which post-lead outcome confirms quality.
- Do not compare email and Telegram CPL when the channels use different segments, offers, or lead definitions.
- Do not reduce CPL by buying a broader audience: irrelevant replies distort the metric and consume sales time.
- Do not draw conclusions from one wave before reply reasons and refusals have been reviewed.
- For a limited target-account list, track each target contact’s progress rather than relying on an average cost.
If you need to assess economics before launch, map the route from the first touch to a signed deal and define the qualification stages that matter. CPL is useful for operational control, but it is not a substitute for sales acceptance and commercial progress.
