What makes an ICP usable?
A usable profile relies on signals you can verify before the first contact: business activity, region, company size, revenue, years in operation, software in use, open roles, branches or a business event. “Manufacturers with more than 100 employees” is still too broad because it does not explain why a conversation matters now.
| ICP layer | What to define | Where to verify it |
|---|---|---|
| Company | Industry classification, region, scale, structure | Company registry, website, industry directory |
| Situation | New facility, vacancy, tender or expansion | News, job listings, procurement platforms |
| Role | Who owns the problem and who approves the budget | Website, LinkedIn, Telegram, CRM |
Start with two or three profile versions and build a separate list for each. This prevents you from putting procurement managers, founders and technical leaders with different reasons to reply into one sequence. If you need a structured list, see our B2B lead list building service.
How does an ICP change the first email and campaign result?
An ICP turns a general service into a testable hypothesis. Instead of writing “We help automate sales,” an email to an IT integrator might say: “I noticed you are hiring a project manager for enterprise implementations. Are you adding delivery capacity in-house or using external delivery partners?” The recipient understands the subject and can answer in one sentence.
A weaker version says: “We offer mutually beneficial cooperation and can increase your sales.” It contains neither a company signal nor a reason to contact that person. An ICP does not guarantee leads, but it helps you see which hypothesis received replies and which one needs rebuilding. Across our campaigns, 48,100 companies replied out of 811,200 companies contacted; that figure cannot be applied to a specific niche or offer.
- Choose one situation in which your product creates measurable value.
- Find verifiable signs of that situation in public sources and your CRM.
- Write the first line only from a signal you can substantiate.
- Separate replies by ICP version before changing the offer or channel.
If you need to validate a profile before scaling sales hiring, start with testing a B2B ICP before you hire sales. Agree internally on what a qualified lead means before launch: a reply is not automatically a meeting or a deal.
What mistakes are often mistaken for an ICP?
The first mistake is defining the desired customer by an outcome: “a company that needs our product.” You cannot identify that signal in a list. The second is using job title alone. A commercial director at a distributor, software company and factory has different priorities, so one identical email will read as a template.
The third mistake is widening the list after several rejections. Once you add adjacent industries, regions and companies of a different size, you can no longer tell what caused the replies. Change one segment criterion or one email version at a time, then compare the results.
A “send a proposal” reply does not confirm your ICP on its own. Separate it from concrete interest: a request for details, budget, timing, a meeting or the right colleague’s contact.
When an ideal customer profile is not enough
An ICP cannot replace product clarity. If you cannot name the problem you solve or explain why a buyer would choose you over alternatives, even a precise list will not create a credible reason to start a conversation. It is also less useful when the market is so small that every suitable company has already been approached personally.
Do not force two different buying situations into one rigid profile. For example, an accounting provider selling to small businesses and to corporate groups needs different signals, roles and first messages. Build separate profiles and run them as separate campaigns within full-service outreach.
ICP connects to TAM, SAM and SOM, which estimate the total, serviceable and obtainable market; to ABM, which focuses on named accounts; and to the individual decision-maker. A campaign needs all three levels: market scope, company selection criteria and a specific person to contact.
